Strategy and playbook design mean nothing without a bounded path to production. This chapter is the pilot charter.

Priority 1: Build the foundation

Before any agent runs reliably, establish:

Identity & access

  • Least-privilege service accounts / SSO for tooling
  • Secrets only via vault/CI — never in prompts or logs
  • Clear rules for which repos, branches, and environments automation may touch (typically dev/staging unless approved)

Readable signals

  • Stable access to CI logs, test reports, MR metadata (Git + CI APIs/webhooks)
  • Consistent pipeline/check names so triage is repeatable

Knowledge anchors

  • Short runbooks or indexed docs for common failures (lint, tests, integration/env issues)
  • Optional RAG only after baseline URLs/docs exist

Governance hooks

  • Branch protection and required checks preserved or strengthened
  • Written policy for autonomous vs. stop: agent may classify failures and propose patches on a branch; must not merge, skip checks, rotate credentials, or change production without human approval

Critical path: secrets & permissions → CI/Git access + events → baseline runbooks → pilot wiring → expand


Priority 2: Run a contained pilot

First proof of concept: CI failure triage + MR review packet assist on one team, one primary repo, triggered by PR open/update and CI failure.

Scope — in

  • Classify failures (flake vs code vs env vs dependency)
  • Link to runbook sections; suggest next diagnostic steps or draft patch on feature branch
  • Optional: reviewer summary (tests touched, integration touchpoints, risk notes)

Scope — out (v1)

  • No auto-merge
  • No production deploy triggers
  • No unattended credential or infra changes

Timeline

Go/no-go criteria

Go to expand when:

  • Leading indicators meet targets for two consecutive weeks
  • Zero guardrail violations (merge without approval, secret exposure)
  • Stakeholders agree next slice (second repo or adjacent workflow)

No-go / pause when:

  • Mis-triage drives wrong merges or hides systemic failures
  • Secrets or compliance incidents
  • Engineering burden maintaining prompts/runbooks exceeds benefit

Priority 3: Secure stakeholder alignment

Delivery / PM Bounded pilot; metrics tied to throughput and fewer escapes — not vague "AI productivity"

Champion: Engineering lead + one delivery sponsor.

Commit package:

  • One-page pilot charter (scope, triggers, stop rules)
  • RACI for MR/CI agent actions
  • Leading-indicator dashboard or spreadsheet
  • Fixed pilot end date with formal go/no-go review

Other priorities

  1. Metric discipline — leading indicators before lagging outcomes fully shift
  2. QA & observability pairing — acceleration must not outrun detection
  3. Prompt/tool lifecycle ownership — named owner for runbooks, prompt versions, rollback
  4. Training & norms — when to accept vs override agent output; blameless review when wrong
  5. Second-wave scope — scope normalization or release readiness checklists only after CI/MR pilot is stable
  6. Vendor / model policy — approved providers, data residency, evaluation cadence when models change

Closing

The A.G.E.N.T. playbook is not a one-time document. It is a living operating system for how agents and humans share delivery work — audited against reality, gauged against outcomes, engineered with guardrails, navigated with trust, and tracked with honest metrics.

Start small. Measure early. Expand only when the evidence supports it.
